It’s a fair question. Before any significant investment, you want a reasonable estimate of what comes back. Here’s a framework for calculating the ROI of an AI knowledge assistant — and the numbers we typically see.
Step 1: Quantify the Time Currently Being Wasted
Start with the clearest cost: time spent answering questions that an AI could handle.
For customer support:
- How many support tickets do you handle per month?
- What percentage are routine questions already answered in your documentation? (Typically 40–70%)
- How long does each routine ticket take to resolve? (Read, find answer, respond — typically 4–8 minutes)
- What does your support team cost per hour?
For internal teams:
- How many times per day does each person search for information or ask a colleague?
- How long does each information search take on average?
- What’s the hourly cost of the staff doing the searching?
For new hire onboarding:
- How many weeks does onboarding take before an employee is independently productive?
- What’s the cost of that extended ramp-up in salary + lost productivity?
Step 2: Apply a Conservative Reduction Rate
Based on deployments we’ve done, a well-built AI assistant typically handles:
- 50–70% of routine customer support tickets automatically
- 40–60% reduction in internal information search time
- 30–50% faster new employee onboarding

These numbers are conservative and use low-end estimates. For companies with higher ticket volumes, larger teams, or more expensive staff, the return is faster and larger.
What the Calculation Doesn’t Capture
Some benefits are real but harder to quantify:
Customer satisfaction — Customers who get instant answers at 2am without waiting for business hours are happier. This shows up in NPS, repeat purchases, and reduced churn — significant but harder to model precisely.
Error reduction — When employees get information from a trusted source rather than relying on memory or asking the wrong person, mistakes decrease. The cost of errors is often significant but rarely measured directly.
Senior staff capacity — When your most experienced people spend less time answering routine questions, they can focus on higher-leverage work. The value of this is real and often large, but organization-specific.
Scalability — An AI assistant can handle 10x the query volume with no additional cost. As your business grows, the cost per answered question drops toward zero. A human-only model scales linearly with headcount.
